Five signs the founder has become the bottleneck
Nobody builds a business without being indispensable to it at the start. The problem comes later, when the thing that built the business starts to constrain it. The pattern is so consistent across owner-managed businesses that you can diagnose it from the outside. Here are the five signs I see most often.
1. Every decision above a certain size waits for you
Not because your people are incapable, but because nobody knows where their authority ends, so they escalate everything. The fix is not "empower people", which is a poster, not a plan. The fix is written decision rights: who can spend what, sign what, and change what, without asking.
2. The business runs on heroics
Month end, big deliveries and busy periods get done through late nights and personal favours. Heroics feel like culture; they are actually missing process. A business that only works when people go above and beyond has no capacity to grow, because growth demands more than above and beyond.
3. You are the CRM
Key customer relationships, pricing history and the real status of every deal live in your head. That makes you unsaleable as a business and unable to take a holiday as a person. If it is not written down where others can act on it, it is a liability with your name on it.
4. Your managers manage tasks, not outcomes
You have people with manager titles who are really senior doers. They allocate work but do not own numbers. Until someone other than you owns revenue, margin or delivery performance, you do not have a management team; you have an expensive relay race that ends at your desk.
5. Growth makes things worse, not better
Every new customer adds strain rather than momentum. Margins fall as revenue rises. This is the clearest sign of all: the operating model that got you here has run out of road, and more effort inside the old model just burns people out faster.
What to do about it
None of this is a character flaw, and none of it is fixed by working harder. It is fixed by installing the structure, decision rights and operating rhythm of a bigger business, sized for yours. That is a known piece of work with a known shape, and it takes months, not years, when someone has done it before.
